Beyond Code: The OpenAI Story
Uncover the tale of a startup that redefined AI’s potential.
In 2015, a group of Silicon Valley visionaries launched OpenAI with a bold mission to ensure artificial intelligence benefits all of humanity. Fast forward to today, and OpenAI’s technology is at the forefront of an AI revolution, even setting records as the fastest-growing consumer application in history. How did we get here? In this weeks issue we dive into OpenAI’s journey from its founding ideals to its current influence in AI research and technology, highlighting the key milestones, challenges, and lessons along the way.

OpenAI was founded in December 2015 by a team of tech luminaries led by Sam Altman and Elon Musk, along with researchers like Ilya Sutskever and Greg Brockman. Why start OpenAI? In part, it was born from concern that AI development should be handled cautiously and collaboratively. Elon Musk, worried that companies like Google were racing ahead without enough regard for safety, argued that humanity needed a counterbalance. He later recounted that OpenAI exists because Google’s Larry Page “was not taking AI safety seriously enough”. Musk’s vision was to make OpenAI “the furthest thing from Google” – an open, nonprofit research lab focused on safe AI rather than corporate dominance.

Open-AI Co-Founders
From the outset, OpenAI’s mission was explicitly altruistic: to ensure that advanced AI (often termed AGI, artificial general intelligence) “benefits all of humanity”. The founders pledged to collaborate freely with the broader scientific community, sharing research results and open-sourcing their patents and code. The very name “OpenAI” refers to making their discoveries open-source. They even secured a whopping $1 billion in pledged funding from tech leaders like Reid Hoffman, Peter Thiel, Amazon Web Services and others to back this effort. In its early days, OpenAI set a tone of idealism and transparency. If AI was potentially “summoning the demon,” as Musk had dramatically warned, then OpenAI was meant to be the Avengers working for the good of all.

Transforming a lofty vision into reality wasn’t easy. OpenAI spent its first years publishing research across areas like reinforcement learning, robotics, and language modeling. Early breakthroughs came quickly. In 2018, the lab built a prototype large language model (GPT-1) that hinted at the potential of AI that could learn to generate text. The next year, they unveiled GPT-2 with 1.5 billion parameters, at the time, one of the most powerful language models on the planet. The results were startling, GPT-2 could produce paragraphs of coherent text, write basic news articles, and more. This leap confirmed OpenAI’s credibility, but it also raised an eyebrow — if an AI could write this well, how might it be misused?
Realizing that even bigger advances would require far greater resources, OpenAI made a pivotal decision in 2019. It restructured from a non-profit research lab into a “capped-profit” company, allowing it to attract investors while capping their returns at 100× to keep the focus on its mission. This move was controversial to some, but it paved the way for a major partnership that would supercharge OpenAI’s growth. One person who was particularly disappointed was Elon Musk, who is now in a lawsuit against OpenAI for breaking the founding agreement.

Here is a look at OpenAI’s growth over the years
In July 2019, Microsoft invested $1 billion and partnered with OpenAI, agreeing to provide cloud computing power via its Azure platform . This infusion of capital and technology was transformational. It gave OpenAI the fuel to train massive models like GPT-3, which in 2020 debuted with a staggering 175 billion parameters, two orders of magnitude larger than its predecessor. GPT-3’s capacity to generate uncannily human-like text and even computer code astonished researchers and the public alike, firmly establishing OpenAI as a leading force in AI.
By 2022, these research strides culminated in ChatGPT, a conversational AI built on OpenAI’s GPT models that anyone could talk to. ChatGPT’s launch in November 2022 marked a watershed moment: the chatbot gained over 1 million users in its first five days and rocketed to 100 million users within two months, a growth rate previously unheard of in consumer tech. This overnight sensation showed how OpenAI’s years of work on AI language models could translate into a product with mass appeal and impact. AI was no longer confined to research labs; it was now in the hands of the public, largely thanks to OpenAI’s relentless push forward.

OpenAI’s rise has not been without hurdles. One of the earliest challenges the team faced was how to reconcile their “open” mission with the potential misuse of powerful AI. The GPT-2 episode in 2019 was a prime example, OpenAI hesitated to release the full model right away out of concern it could be used for generating disinformation or abusive content. This cautious approach — essentially self-imposed ethical restraint — was almost unprecedented in the tech world, and it sparked both praise and debate. Some applauded OpenAI for putting safety first; others criticized that withholding research ran contrary to the lab’s openness ideals. This dilemma of how to responsibly share AI advances has remained a constant theme.
Another major challenge came with OpenAI’s 2019 shift toward commercialization. While the infusion of investment enabled rapid progress, it also invited skepticism. Had OpenAI “sold out” by cozying up to a tech giant? Detractors, including some early supporters, argued that the organization had drifted from its founding principles. Elon Musk himself, who departed OpenAI’s board in 2018 amid disagreements over its direction, later complained that OpenAI had become “overly profit-driven” and a “closed-source de facto subsidiary” of Microsoft, rather than the transparent public-benefit lab it set out to be. Indeed, OpenAI’s decision to keep its most advanced models (like the full version of GPT-3 and later GPT-4) proprietary — accessible via API but not open-source — drew mixed reactions. The leadership at OpenAI argued that controlled release was necessary both to prevent misuse and to fund the costly research, but it meant walking back the total openness promised at the start. One person who was notably displeased with OpenAI’s move away from being a non-profit was Elon Musk, who is currently in a lawsuit with OpenAI for breaking its founding purpose.
OpenAI was created as an open source (which is why I named it “Open” AI), non-profit company to serve as a counterweight to Google, but now it has become a closed source, maximum-profit company effectively controlled by Microsoft.

OpenAI also had to confront broader ethical concerns raised by its creations. As its models became more widely used, issues of AI bias, misinformation, and copyright infringement came to the forefront. Critics noted instances of GPT models reflecting societal biases or producing inaccurate information confidently. Authors and artists questioned whether OpenAI’s training methods (which ingest vast amounts of internet text and images) were fair and lawful, leading to lawsuits that accused the company of misusing copyrighted material in training data. Each of these challenges forced OpenAI to refine its policies by implementing content filters, publishing usage guidelines, and engaging in AI safety research to mitigate risks.
Through these trials, OpenAI learned to balance innovation with caution. The late 2023 saga in which CEO Sam Altman was briefly ousted by OpenAI’s board underscored how fraught that balance can be, even internally. Ultimately, the company has had to continuously earn trust: from the public, by showing it takes ethical issues seriously, and from its stakeholders, by staying true to the spirit of its mission even as it navigates the realities of running a cutting-edge tech organization.

OpenAI’s story offers a rich tapestry of lessons for entrepreneurs and innovators. Here are a few key takeaways from its journey that can inspire and guide founders in any domain:
Aim High with a Clear Mission: OpenAI began with an audacious goal – achieving safe AGI for the benefit of all – which attracted world-class talent and backers. A strong mission can be a north star, rallying others to support your vision. At the same time, be prepared to adapt your strategy to stay true to that mission (as OpenAI did by rethinking its structure to secure needed resources).
Balance Idealism with Pragmatism: There is a constant tension between sticking to ideals and adjusting to reality. OpenAI championed openness and free research, yet it chose limited releases and a capped-profit model when necessary for safety and sustainability. The lesson? Ethics and business can co-exist, but it takes transparency and communication to maintain credibility when you make tough calls. Don’t be afraid to pivot if it helps achieve your core purpose, but explain the “why” to your community.
Lead in Ethics, Not Just Technology: Being a market leader today isn’t only about innovation speed – it’s also about trust. OpenAI’s cautious rollout of GPT-2, and ongoing work on AI safety, showed a commitment to responsible tech deployment . For founders, proactively addressing the ethical implications of your product can become a strength, not a weakness. It builds goodwill and can set you apart in the long run.
Team and Culture Matter: Finally, OpenAI’s journey highlights the importance of a resilient team culture. Cofounder disputes, reorganizations, public scrutiny – a startup will face these storms. OpenAI weathered high-profile departures and controversies because it had depth beyond any one individual. Founders should foster a mission-driven culture that can endure disagreements and setbacks. Hire people who believe in the vision, but encourage healthy debate and diversity of thought so that when challenges arise, the company stays robust and united.
